If your TikTok cost per acquisition (CPA) moved and nobody on your team changed a bid, there is one field I would check before blaming the videos: Placement.
TikTok has merged its manual campaign flow and its automated Smart+ flow into one builder. In that builder, its Help Center says, “Placements and brand safety: Automatic placement is set by default.” Automatic does not mean the TikTok app alone. It can include Lemon8, apps such as CapCut, and TikTok's network of partner apps.
Two cautions. The rollout is staged, so your account may not have the new builder yet. And TikTok has not said that any existing campaign is switched over for you. Below are seven changes TikTok made to its ads product in 2026: the date, what changed, what it does to your numbers, and one thing to do.


1. One builder, and it starts on Automatic placement
Date: documented in a Help Center article last updated August 2026. The pieces arrived through TikTok's product previews of January 21 and April 21, 2026.
What changed. TikTok's words: “Manual and Smart+ experiences have been unified into a single flow, offering a more flexible ad buying experience where you can fine-tune your campaigns with new levels of control.” Automation is now a set of switches for targeting, budget and placements, not a separate campaign type. Manual buying is not gone: “With the upgraded experience, you can tailor your campaign to full automation, partial automation, or fully manual.” TikTok has published no retirement date for the old flow, and the article warns the upgrade may not have reached your account yet.
TikTok's placement page lists what Automatic can include, with the warning that “availability may vary by countries and campaign objective”. Besides TikTok itself, the list has Lemon8, which it calls “a lifestyle community app powered by TikTok (for available countries).” It has a bundle that “places ads on emerging apps, such as CapCut and Fizzo”, and the TikTok Ad Network, which reaches “users across publishers, including top global and local apps.” Not every account gets all of these.
What it does to your numbers. This is my reasoning, not TikTok's statement. Ads shown in other apps are bought at different prices than ads in the TikTok feed. If an ad group was built on Automatic when you meant it to run on TikTok only, your blended CPA can move with no bid change behind it. TikTok does not say that will happen in your account. It is a thing to rule out, and that takes a few minutes.
Do this. Record whether each live ad group says Automatic or Select. TikTok's placement page says: “Your placement is selected when creating an ad group and cannot be changed after it has been created.” If the setting is wrong, the fix is a new ad group, which starts its learning again. Weigh that cost before you rebuild anything.
2. GMV Max Pro: your Shop ROAS can fall while your margin rises
Date: announced May 13, 2026; documented in detail July 28, 2026. GMV Max is not available in Canada.
What changed. GMV is gross merchandise value, the total value of what you sold. GMV Max is the automated campaign type for TikTok Shop. The new version widens what it optimizes for: “GMV Max Pro is the next evolution of GMV Max, expanding optimization beyond ad spend to include coupons, affiliate costs, and platform commissions.” TikTok adds: “By factoring these business costs alongside media, it moves optimization beyond top-line GMV and closer to how sellers actually manage their businesses.” TikTok does not say GMV Max Pro is on by default, and it does not say it replaces standard GMV Max.
What it does to your numbers. My reasoning, not TikTok's: a system that counts coupon and affiliate costs may stop chasing the sales that were expensive to win. Reported GMV and return on ad spend (ROAS) may drop while the money you keep goes up.
Do this. Before you switch it on, record 30 days of GMV, coupon spend, affiliate payouts and commission.

3. TikTok says last click undercounts its sales
Date: May 13, 2026.
What changed. TikTok rebuilt Attribution Analytics and added a report called Assisted Conversion. It reads the referral and UTM data (the tags on your links) from your pixel to show which channel took the last click on sales TikTok influenced. TikTok says it “is available in TikTok Ads Manager for all advertisers with a TikTok pixel.” Attribution reporting on TikTok is not new in 2026; Performance Comparison was already there.
What it does to your numbers. It changes no reported conversion and no bid. TikTok's position: “But without advanced measurement, TikTok's true ROI is consistently undervalued, leaving advertisers unable to report or fully understand the real impact of their investment.” That is TikTok's case, and TikTok sells the media. Its statistics are its own internal data from 2025. Useful, and written by the seller.
Do this. Run Performance Comparison on your own account. Take that number, not TikTok's averages, to the budget meeting.
4. An AI agent can now move your TikTok budget
Date: May 13, 2026 for the MCP Server; June 30, 2026 for Agentic Hub.
What changed. MCP (Model Context Protocol) is a standard way to let an AI agent use software. TikTok's MCP server lets an agent manage campaigns, reports and ads: “This means advertisers can use simple instructions to help manage and optimize campaigns, without API credentials, coding, or complex setup.” Agentic Hub is a marketplace of ready-made skills on top of it, and you can skip the marketplace: “Advertisers can also connect their own AI agents directly to MCP to manage TikTok Ads without using a pre-built Skill.”
What it does to your numbers. My read: changing spend used to need a login. Now connecting an agent needs no API credentials or code, so someone on your media team can set it up without asking engineering. TikTok's material describes what agents can do. It publishes no spend limits or approval steps. That does not prove there are none, and TikTok does not say agents spend on their own. Write your own rules.
Do this. Write down who may connect an agent, the spend ceiling, and who reviews the log.

5. TikTok can pick videos you never uploaded
Date: January to July 2026. Auto-Selection began in Smart+ App campaigns on January 21, reached Sales campaigns on May 13, and Lead Generation on July 28, when Auto-Crawl was also announced.
What changed. Auto-Selection pulls from your uploads, creator content and AI-generated assets, tests them and scales the winners. In Smart+ Catalog Ads there is a second feature: “Catalog Image & Video Auto-Crawl expands an advertiser's creative pool by finding eligible product images and videos on their public landing pages, with no manual uploads required.” It is opt-in. TikTok's phrasing is “Once enabled, built-in filters identify product-relevant assets”, and it says “Advertisers still retain control by setting eligibility rules and restrictions”. TikTok does not explain how it decides an image is eligible.
What it does to your numbers. Less about numbers than about approval. My reasoning: with Auto-Crawl on, an image your web team swapped last week can become an ad without passing through whoever signs off on ads. Because it is opt-in, this is a decision, not a default.
Do this. List every image and video on your top landing pages. Clean them or leave Auto-Crawl off.
6. TikTok US will retrain its feed on US data
Date: late January 2026. TikTok's announcement is dated January 23, 2026.
What changed. TikTok's US operation became a separate joint venture. Oracle, Silver Lake and MGX hold 15 percent each, and ByteDance keeps 19.9 percent, so Oracle does not own TikTok. The announcement says: “Algorithm Security: The Joint Venture will retrain, test, and update the content recommendation algorithm on U.S. user data.” Retrain, not rebuild. Advertising was not moved into it: “TikTok global's U.S. entities will manage global product interoperability and certain commercial activities, including e-commerce, advertising, and marketing.”
What it does to your numbers. My reasoning, not TikTok's statement: ad delivery sits downstream of what the feed recommends, so US delivery may shift. TikTok gave no timeline for the retraining, and nobody has measured an effect on ads.
Do this. Ask legal which entity your TikTok ad and data terms name, and whether it changed in 2026.
7. Automation reached TikTok search ads
Date: July 28, 2026. TikTok gave no market list and no launch date.
What changed. Search is the one place on TikTok where a buyer types what they want. TikTok's whole announcement is one sentence: “Smart+ is expanding to Search Ads Campaign, bringing the benefits of controllable automation, including efficient workflows, creative flexibility, and automation, and enhanced reporting, all while keeping the essential search tools you rely on.” That is all that is published. It does not say the manual search campaign goes away.
What it does to your numbers. My read: search was the last part of TikTok you ran by hand. Once it is automated too, search and feed results get harder to tell apart in your reports.
Do this. Tag search campaigns separately now, while you have a clean baseline of search cost per click and conversion rate.
What to do this week
Three decisions. Make them on purpose.
- Record whether each live ad group says Automatic or Select. It cannot be changed after creation. A wrong one means a new ad group and new learning, so weigh that first.
- On TikTok Shop, baseline GMV, coupons, affiliate and commission before GMV Max Pro.
- Decide who in your company may connect an AI agent to Ads Manager.
TikTok turned manual settings into switches. Check whether each one is on or off.
